Shadow AI rarely looks like a single rogue application. More often it is a collection of small, everyday choices: a general-purpose AI chat assistant used for drafting and research, writing and grammar tools polishing emails and proposals, AI features already built into office suites like Microsoft 365 or Google Workspace, AI meeting notetakers that join calls to transcribe and summarize, browser extensions that summarize pages or auto-fill content, and AI coding assistants suggesting code inside developer tools.

Why This Creates Risk

Every AI tool an employee adopts on their own is a place where client information, financials, source code, or internal communications may be flowing outside your organization's control. Most of these tools were never evaluated for data handling, access controls, or vendor risk. That does not mean every tool needs to be banned - it means someone needs visibility into what is actually being used before decisions can be made about what is acceptable.

Turning Awareness Into a Governance Program

Start with an honest inventory. Ask department leads what AI tools their teams already rely on - the goal is visibility, not blame. From there, put a short, plain-language AI use policy in place, even before deeper technical controls are built. Over time, align your practices to recognized frameworks such as the NIST AI Risk Management Framework and ISO/IEC 42001, which give you a structured way to prioritize the gaps that matter most.
